Warten auf die Rückkehr der Topline ist keine Restrukturierungsstrategie. Bei einem mittelständischen Spezialchemiehersteller war der Umsatz über mehrere Jahre deutlich zurückgegangen. Drei bis vier Jahre arbeitete das Unternehmen nicht profitabel. Lange bestand die Hoffnung, dass das frühere Geschäftsniveau zurückkehrt. Irgendwann war klar: Die Topline kommt nicht zurück. Wenn das frühere Umsatzniveau nicht mehr realistisch ist, muss auch die Kostenstruktur neu bewertet werden. In diesem Fall haben wir am größten deutschen Standort ein ganzheitliches Performance-Programm aufgesetzt. Innerhalb von zwölf Wochen wurden die Ursachen analysiert, Maßnahmen abgeleitet und die Umsetzung vorbereitet. Das veränderte Umsatzniveau erforderte ein entsprechendes Rightsizing. Auch die einzelnen Funktionen und das Produktportfolio wurden auf konkrete Verbesserungspotenziale untersucht. Bevor über einzelne Maßnahmen entschieden wird, braucht es Klarheit über eine grundsätzlichere Annahme: Mit welchem Geschäftsniveau planen wir künftig? Wer weiter mit dem früheren Umsatzniveau plant, richtet seine Kostenstruktur an einer Topline aus, deren Rückkehr nicht mehr realistisch ist. Ein Restrukturierungsprogramm braucht eine belastbare Annahme darüber, mit welchem Geschäft das Unternehmen künftig rechnen kann. Hoffnung auf das frühere Umsatzniveau ist dafür keine ausreichende Grundlage.

Dat maakt dit jaar bepalend, ook als er dit jaar nog niets wordt ingediend. Dat is ook waarom het bij één regeling blijft. Wie per aanvraag denkt, ziet niet welke programma's op hetzelfde ontwikkeltraject stapelbaar zijn. Nous étions trois au tout départ, avec un constat parti d'expériences en cabinets : le temps part dans la préparation des dossiers, et il en reste trop peu pour le conseil, la stratégie et le développement du cabinet. Gérer les pièces, reconstituer la chronologie, chercher la jurisprudence, proposer un plan : Hector prend le chronophage, l’avocat garde la stratégie, la décision et la signature. Ce chiffre appartient d’abord aux avocats qui nous ont fait confiance quand Hector n’était encore qu’une promesse. À ceux qui nous envoient leurs retours, réclament des fonctionnalités, corrigent nos angles morts et en parlent autour d’eux. Il appartient ensuite aux huit personnes de cette photo. Toutes connaissent le métier. Elles construisent le produit, proposent les idées qui le font avancer, répondent aux cabinets et règlent les incidents avant qu’ils ne deviennent des problèmes. Le produit n’a plus grand-chose à voir avec celui de janvier. L’idée, elle, est restée la même : rendre aux avocats le temps que la préparation leur prend.
