Sanon nyt ääneen sen, mikä tällä hetkellä hermostuttaa IT-ulkoistustoimittajia. Hintaneuvottelu käydään lähes aina yhden oletuksen varassa: hinnassa on vielä varaa tulla alas. Myin näitä sopimuksia vuosia toimittajan puolella. Monivuotisia palvelusopimuksia, isoja ympäristöjä ja globaaleja kilpailutuksia. Tiedän siis, miltä hinnoittelu näyttää pöydän toisella puolella. Näkemissäni sopimuksissa myyntikate on ollut tyypillisesti 18–25 prosenttia. Globaalilla toimijalla siitä ei jää viivan alle paljon, kun koko "tuki"organisaatio on maksettu. Varsinainen raha tehdään usein sopimuksen päälle myytävällä työllä. Perussopimus hinnoitellaan aggressiivisesti, jotta kilpailutus voitetaan. Sen jälkeen laskutetaan muutoksista, projekteista ja muusta tuntityöstä katteen varmistamiseksi. Malli toimii niin kauan kuin kaikki pelaavat samoilla säännöillä. Mutta mitä tapahtuu, kun markkinalle tulee toimija, joka pystyy tarjoamaan saman työn 30 prosenttia halvemmalla ensimmäisestä päivästä lähtien? Vanhalla kustannusrakenteella se tarkoittaa tappiota jo ennen ensimmäistä ratkaistua tikettiä. Ja jos uusi toimija tekee myös sopimuksen päälle tulevan työn tehokkaammin, katoaa toinenkin tulonlähde. Tätä ei ratkaista enää uudella sisäisellä tehostusohjelmalla. Offshore on tehty. Työkalut on yhtenäistetty. Tiimejä on ohennettu. Pyramidin alin taso takoo AI:n avulla tikettejä minkä ehtii, mutta sekään ei ratkaise ongelmaa. Seuraavaa 30 prosenttia ei enää puristeta samoilla keinoilla. Nyt kun olemme Firemindissa saaneet rakentaa AI-natiivia yritystä AI-natiivilla toimitusmallilla, näen muutoksen suuruuden joka päivä. Siksi puhumme niin paljon TCO:sta ja hinnan laskusta. Sama palvelu ei vain maksa vähemmän. Työ tehdään eri tavalla, jolloin myös kustannusrakenne muuttuu. Seuraavassa uusintaneuvottelussa kannattaa kysyä yksi kysymys: Onko nykyinen sopimus ollut toimittajalle kannattava?
