⭐️ 토스 2000명 중 유일한, '제품 전략 매니저'라는 직무를 만들었던 이유 저는 MD 👉 DA 👉 PO로 직무를 여러번 변경했습니다. 특히 토스증권에서 DA, PO로 Growth를 담당했습니다. 성공적인 Growth로 토스증권이 해외주식 1위에 도달했을 때, 저도 토스에서의 여정을 마무리하려했습니다. 그 때 토스 본사의 Head of Growth셨던 Minjung Yoon님의 제안으로 토스 본사로 넘어가게 되었습니다. 그 과정에서 제품 전략 매니저(Product Strategy Manager)라는 직무를 만들었습니다. 전 계열사 2000명이 넘는 회사에서 혼자서만 사용할 직무를 만든다는건 정말 특이한 경험이었는데요. 당시 제가 직무를 만들면서까지 풀고자 했던 문제는 "전략(DA)와 실행(PO) 사이의 교착상태"를 해결하는 것이었습니다. 제품 Growth의 일반적인 성공공식은 '좋은 전략을 여러번 실행'입니다. DA가 '여러 번 실행될 좋은 전략'을 제안해야하고, PO는 '좋은 전략을 여러 번 실행'해야합니다. 그리고 모두가 여기서 핵심이 '여러 번'이라는 사실을 놓칩니다. Q. 전략이 여러번 실행되려면 어떻게 해야할까요? A. "사람들의 믿음이 되어야 합니다." (이건 토스팀 리더이신 승건님의 전략 101 세션에도 나올 정도로 중요한 한문장입니다) Q. 사람들의 믿음이 되는 전략은 어떻게 만들어질까요? A. 답은 성공 경험입니다. "해당 프레임워크로 도출 한 전략으로 성공적인 실행을 한 경험"들이 알려져야합니다. 여기서 DA의 교착상태가 나옵니다. 1. DA가 전략이 실행되어 성공한 경험이 없으므로, 좋은 전략을 제시하기 힘들고, 2. 설령 그것이 좋은 전략이더라도 그것을 PO가 신뢰하기 힘듦 (전략은 실행되기전까지 좋은전략인지 알 수 없음) 3. 그래서 실행되지 않음 4. 그래서 좋은 전략을 제시하기 힘듦. 5. 무한 루프 전략은 답이 있는 영역이 아닙니다. 그래서 [전략 -> 실행] 이 전체 사이클을 통해 성공을 해본 경험이 중요하죠. 세계 1등 헤지펀드 창업자 레이달리오는 "신뢰도 기반 의견 가중치"라는 개념을 제시하는데, 이 개념과 비슷합니다. 누군가를 신뢰하려면 아래 2가지가 필요하다는 내용이죠. 1. 해당 분야에서 적어도 3번 이상 반복적, 성공적으로 문제 해결한 경험이 있는사람(실행) 2. 자신의 주장에 대해 인과관계를 논리적으로 설명할 수 있는 사람 (전략) 1번은 실행, 2번은 전략입니다. 그래서 제 경험이 토스에서도 유니크했던 것 같습니다. DA로서의 전략과, PO로서의 실행이요 DA로서 토스증권 최악의 리텐션 시절에 리텐션에 대한 답을 제시하고, PO로서 토스증권의 액티베이션과 Viral을 폭발적으로 성공시켰던 경험이 말이죠. 제가 만든 직무 Product Strategy Manager는 제가 앞의 과정에서 깨달은 "여러번 실행 될 수 있는 전략을 도출하는 프레임워크"를 한개의 Silo(Squad)에서 적어도 5개 이상의 Squad에서 동시 수행 가능하도록 스케일 업하는 직무였습니다. 그래서 저는 PO들의 컨설턴트 였으며, 동시에 DA의 코치였고, 여러 프레임워크를 정리해 토스 Growth Domain을 이끌었습니다. 클래스101으로 넘어오면서 주니어 DA분들을 가르칠 일이 더 많아졌는데, 토스에서의 경험들과 제 러닝들이 클래스101의 망가진 데이터를 밑바닥부터 갈아엎고 쌓아가면서 더 뚜렷해진 느낌을 받았습니다. 그래서 "여러번 실행될 수 있는 좋은 전략을 도출하는 법"을 정리하고 가르치는 코칭 프로그램을 기획했습니다. 저는 클래스101에서 제품전략팀이 업계 Best Practice가 되는 꿈을 꾸고 있습니다. 이건 어쩌면 저에게도 씨앗이고 도전입니다. 만약 제가 하나의 회사를 넘어서 업계 전체에서 제 프레임워크를 뿌리고 성과를 거두는걸 본다면, 제 꿈도 더 빨리 다가오겠지요. 회사의 마케팅 목표상, DA를 타겟했지만, 저는 "제품 전략"이라는 하나의 직무를 창출하는게 목표입니다. 전략은 DA, 실행은 PO 이렇게 이분화된 역할을 저는 원하지 않습니다. AI의 시대에 데이터를 다루는 기술적인 어려움 들은 점차 없어지고, 그로 인해서 전략과 실행으로 경계가 나눠진 부분들은 점차 없어지고 있음을 느낍니다. 그리고 저는 그게 더 맞다고 생각합니다. 오는 10/25(일요일) 저녁 8시에 어떤 내용을 준비했는지, 라이브 웨비나를 합니다. 🗣️ "추출만 하다 물경력이 될까 봐 무섭습니다." 🗣️ "사수가 없어서 제대로 크고 있는지 모르겠어요." 오픈 카톡방에 쌓인 질문을 정리하다 보니, 표현은 다른데 근원되는 두려움이 같은 질문이 한 무더기였습니다. 오늘은 그중 두 개에 답해보겠습니다. 감정적 위로 대신, 제가 실제로 쓰는 판단 프레임으로요. 그 전에 외면하지 말아야 할 진실 하나. 직무는 그 직무에 의해 창출되지 않습니다. 회사의 경영자(의사결정권자)의 니즈에 의해 창출되고 배정됩니다. "팀에 DA가 몇 명 필요하다"를 판단하는 진리의 기준은 세상에 없고, DA 집단이 정하지도 않습니다. 조직의 자원 배분을 결정하는 사람이 정합니다. 우리가 두려워하는 '물경력'의 본질은 연차와 스킬셋의 문제가 아닙니다. '현실을 바꿔본 경험'이 있느냐의 문제입니다. 그리고 그 경험은 좋은 환경에서 주어지는 게 아니라, 지금 있는 자리에서 만드는 겁니다. 1️⃣ "SQL로 추출하고 반출만 하는데, 이 일도 데이터분석가라고 할 수 있나요?" 먼저, 그 현타는 이상한 게 아닙니다. "나는 SQL 자판기인가"라는 고민은 거의 모든 DA가 6개월에서 1년 차쯤 한 번씩 겪습니다. 첫째, 사람들이 바라보는 DA는 사실 "데이터로 할 수 있는 일 중 너무 테크/통계 헤비하지 않은 모든 작업을 요청받는 직무"에 가깝습니다. 중요한 건 모든 일을 '할 수 있다'는 것이지, 모든 일을 '한다'는 게 아니라는 점이에요. 추출도 그 스펙트럼 안에 있으니 DA가 아니라고 할 수는 없습니다. 둘째, 다만 이건 분명히 해야 합니다. 데이터를 추출할 수 있다는 것과 데이터 드리븐 디시전을 잘한다는 것은 별개입니다. 직무 이름이 아니라, 내 일이 어떤 의사결정을 바꿨는가가 분기점입니다. 셋째, 이력서 관점에서는 집계·검증을 '분석과 비슷한 느낌'으로 포장하는 것보다, 지금 접근 가능한 환경에서 현실의 문제를 하나라도 해결한 경험을 만드는 쪽이 훨씬 유리합니다. 포장은 면접에서 금방 드러나지만, 작더라도 현실을 바꾼 이야기는 힘이 있거든요. 2️⃣ "성과 보고와 시각화만 반복하는 기계가 된 것 같아요. 이직이 답일까요?" 회사 상황을 모르니 "하세요/마세요"는 못 드리고, 대신 프레임을 드립니다. 첫째, 회사의 구조적 상황과 나의 행동을 분리해서 보세요. 한 번은 '모든 것이 회사 구조 때문이다'라고 놓고 원인을 나열하고, 한 번은 '모든 것은 나의 행동 때문이다'라고 놓고 다시 나열합니다. 둘째, 두 목록을 제3자에게 평가받으세요.
