Start optimizing paid search performance around actual sales numbers. If you’re generating lots of low quality leads from paid search but you know your customers are searching for your product, you might be optimizing campaigns around the wrong conversions. Fortunately, if you’re using HubSpot, there may be an easy fix. First things first, make sure your HubSpot account is connected to Google Ads (if this isn’t done already, shame on you!) and that your sales team is diligent in updating deal info on a consistent basis. Next, create events in HubSpot for all of the relevant Lifecycle Stages you’d want to optimize campaigns around. Primarily: SQL, Opportunity, Customer, etc. (To create events, go to Marketing —> Ads —> Create (orange CTA in the top right) —> Events When creating the event make sure you select “Use the Deal amount” as the value and set the default number to a value that is the average for that particular Lifecycle Stage (e.g. what is the average Opportunity value across all deals? Use that number). That way, the conversion value set in Google Ads will be reflective of actual revenue numbers which is the strongest signal you can send to Google for performance optimization. By default, events from HubSpot show as conversions in Google and are set to secondary (meaning Google will collect data on them, but they won't be used for optimization). Once you have enough useful data, switch them to primary and then run a 50/50 experiment on one campaign using your new HubSpot event conversions as Campaign-specifc conversion goals against your base campaign that is likely optimizing for demo request form submissions. We did this for a client using MQL, SQL, Opportunity and Customer Lifecycle stages and here are the results: - Conversion value increased by 73% - Conversion value/cost (ROAS) increased by 72% I should also note that: - Conversions decreased by 46% - Cost per conversion increased by 87%. In this case, we ended up paying more money for fewer, FAR more qualified leads. Decent tradeoff, IMO. If you’re in a spot where you’d gladly pay more for a much higher quality lead from paid search like this client, this is your answer. Please note: this isn’t a cure-all for bad campaign setup, poor landing page experience/messaging, bad reputation, etc. If you think you have any of those problems, we’d be happy to audit your account for free and get to the root of it. Why doesn’t every performance marketing agency publish their pricing? It’s 2025. Transparent pricing should be standard for all industries, for all products, as much as humanly possible. Obviously, there are certain things that require a customized quote, but performance marketing isn’t one of them. The fact of the matter is, nearly every agency owner/operator knows exactly how much they need to charge for each service they offer. Here are some of the reasons why they don’t make their pricing public: 1. They can charge certain clients more or less money, depending on what they believe the client is able/willing to spend. This is the same trend we used to see when I worked in the home services tech space. An HVAC contractor installing the same equipement in a upper class neighborhood will charge upwards of 200% more than what they’ll charge customers in lower income areas. The same applies to the ad agency space and it isn’t right in either situation. 2. They think their prices are so expensive that no one would ever be interested in speaking with them after seeing the numbers. This is pretty self explanatory… 3. They don’t have standardized processes and actually don’t know what their costs are to operate their business. This might be the most egregious reason and also the biggest red flag. We see it so often that agencies are shooting from the hip when it comes to operating. The lack of SOPs make it nearly impossible to scale and to deliver high quality work on a consistent basis. Sometimes things go well for their clients, sometimes they don’t. But there is absolutely zero rhyme or reason as to why and it’s all connected to how they function operationally. Which, in turn, has an effect on how much they charge for their services. To summarize, if an agency has standardized processes and a proven track record, they know exactly how much they need to charge each client for each service. We publish our prices on our website so our prospective clients can pick and choose the plan and services that make the most sense for them. Oh, and by the way, our prospective clients appreciate it! They show up to calls with one of the most important questions they have already answered which allows us to spend our time on more important details like strategy. Most competitor analysis tools suck for reporting on paid ads. About 18 months ago I began including a detailed competitor analysis as part of our proposal process for new prospective clients and the feedback was overwhelmingly positive. As part of the marketing plan we put together, I’d run an extremely deep dive into what 3 of their top competitors were doing on paid search and social, which included: - keyword coverage - audience targeting - landing page teardown - geographic coverage - account structure - creative mix - messaging themes The output was the most comprehensive paid advertising competitor analysis our prospects had ever seen. However, the issue was that each time I did this it took ~40 minutes between gathering all of the info, setting it up in a presentable format and then recording a Loom video covering all of my findings (each Loom was ~20 minutes long). So I said F it and built my own paid ads analysis tool. While it still needs some polishing, our tool will gather a complete, raw output of every ad running on Google, Meta and LinkedIn as well as a battle card comparing the following for up to 3 competitors: - An estimation of paid search budget - Keyword coverage - Common messaging themes - Landing page utilization - Messaging breakdown by ad channel - Creative strategy analysis - Offer strategy comparison - Missed opportunity analysis For now, the tool is only being used internally at SaaS Hero, but we’re already underway on the public version which will be available in the next couple of weeks. For the sake of aesthetics, I plugged one of our ugly (yet content rich!) battle cards analyzing 3 different salon software companies into Claude so you can see the type of detail our tool goes into. Want to try it for yourself? Send me a DM with the 3 competitors you want to analyze and we’ll run them through our tool and send the report over. Agreeing to pay an agency $30k - $50k+ over a 6-month period before ever seeing any output is a broken model. We give every client the option to work with us on a month-to-month basis. If we don’t perform, you don’t have to stay (or pay). Ready to start working with an agency that's more of a partner than they are a vendor? Book a discovery call today.
