Most CTOs ask offshore vendors the same questions. That's why they get the same disappointing results. When you ask "How many developers can you provide?" or "What's your hourly rate?" you're inviting a sales pitch. Those questions let vendors showcase their capacity while hiding their delivery system. Try these instead: - "Can I see your ticket-level invoicing?" - "Who owns the outcome if this sprint doesn't deliver?" - "Can I join your daily standups?" These questions force vendors to show their actual structure, not just their marketing. Vendors with weak systems will hesitate or deflect. Vendors with established delivery models will walk you through their processes immediately. The questions you ask during vendor evaluation determine what you'll discover. Change the questions, and you'll surface what vendors don't want you to see. What's one question you wish you'd asked before signing with your offshore vendor? Drop it in the comments (yes, especially the horror stories!).

Most offshore vendors won't offer a free trial. That tells you everything you need to know about their delivery model. Free trials expose whether a vendor has a repeatable process or just a sales pitch. If they need 3-6 months before you can evaluate performance, ask what you're paying for in those first few months. Usually, it's staffing ramp-up, context gathering, and figuring out your codebase… essentially paid discovery. Vendors with strong delivery systems can prove value in weeks, not months. They have embedded tech leads, documented processes, and a track record of delivering quickly. Vendors who need long ramp-ups are structuring their business around delayed accountability. When a vendor says "we need time to show results," they're telling you their model wasn't built to deliver value from day one. A free trial isn't a sales perk. It should be a filter. Use it to separate vendors with real delivery systems from those who need months to figure it out on your dime. Have you ever asked a vendor for a trial period? What did they say? Drop your experience in the comments.

Your offshore vendor just rebranded their developers as "AI-enabled engineers." Nothing else changed. That should worry you. Body shops are slapping "AI-powered" on their websites without changing their business model. Same capacity-based pricing. Same lack of accountability. Same developers, just with access to Copilot now. Here's the thing about AI: it's a wild horse. Powerful, fast, efficient. It's the best option until you actually need to ride it and control where it's going. AI tools don't fix an accountability gap. If your vendor was optimizing for billable hours before, they're still optimizing for billable hours. Now they're just billing you for AI-generated code that someone still needs to review, debug, and own. Ask this: "Who owns the outcome when the AI-generated code fails in production?" Most vendors won't answer directly. Adding AI to a broken model doesn't fix the model. Look for vendors who can actually ride the horse, who have the technical leadership to steer AI toward outcomes, not just faster output. Have you seen this? Vendors rebranding without actually changing anything? Drop your experience in the comments.

AI can write your code. It can generate your tests. It can even refactor your architecture. But it can't own the outcome when something doesn’t work. AI is incredible at execution. But it can't make trade-offs. It can't prioritize a roadmap. It can't take responsibility for a missed deadline or a production incident. That's what humans do. In an AI-augmented world, that layer becomes more critical, not less. If your offshore partner can't tell you who owns the decisions AI can't make (who's accountable for architecture, for prioritization, for outcomes), you have an accountability gap. And AI is about to make it much more visible. Ask "Who on this team actually owns the outcome?" If your vendor can't answer with a name and a face, you're merely renting capacity, not buying results. What's the one thing you wish your offshore team owned (but doesn't)? Let's talk about it in the comments.
